Highlighted Achievement
Achieved $910K in cost savings in 2024 with a projected $2M for 2025 by leading strategic sourcing and supplier development for packaging, EPS (molding), thermoplastics, and labeling materials across North America, improving KPIs, delivery performance, and inventory efficiency.

Specialty in Supply Chain Management - ITESO
Key Achievements
-
49% reduction in new supplier implementation time, from 7.1 months to 3.6 months, exceeding the 4.1-month target.
-
53% reduction in logistics costs through supplier localization and geographic proximity.
-
Lead time reduction from approximately 8 weeks to 3 hours with local suppliers.
-
Improved projected OTIF performance from 82% to 96%.
-
50% reduction in technical validation time, from >30 days to ≤15 days.
-
52% reduction in average Quality/SQE response time, from 21 days to 10 days.
-
Significant reduction in in-transit inventory through local deliveries.
-
Reduced dependency on Asian suppliers and strengthened supply chain resilience through a structured nearshoring strategy.
-
Established a standardized sourcing model supported by Lean, A3, Agile/Kanban, TCO, KPIs, and digital dashboards.

Key Conclusions
The study demonstrated that supplier localization and nearshoring can significantly improve supply chain resilience, responsiveness, and competitiveness. The proposed Lean transformation redesigned the supplier implementation process by eliminating redundant activities, parallelizing critical tasks, improving cross-functional collaboration, and increasing process visibility. The approach provides a scalable model that can be replicated for other critical materials and supplier implementations.

Project Overview
July 2025
Final Applied Thesis (TOG) developed as part of the Specialization in Supply Chain Management at ITESO. The project focused on developing a comprehensive sourcing and supplier localization strategy to reduce the company's dependency on Asian suppliers by evaluating opportunities for supplier development and nearshoring in North America. The study applied Lean Manufacturing principles and supply chain analysis to redesign the supplier implementation process and improve cost, lead time, quality, and supply chain resilience.
